We built AI-first software at scale — and saw what it could no longer do.
AiAgentFactory was founded by people who built and ran AI-first software at global scale. Building agents of our own, we saw two things at once: the model that had rewarded that software coming apart, and the opportunity that takes its place.
The founding insight was observed from inside.
The ground moved twice, and we saw both shifts from inside. The first: the SaaS model we had operated at scale was being unbuilt by the same AI that made it powerful.
- The wrapper became the product; a focused tool now takes days, not quarters.
- Context beats features; AI inside the workflow outperforms a suite of settings.
- The marginal cost of software fell to near zero; build replaced rent.
- Agents call APIs directly; the dashboard layer thins.
- Switching costs fell away; data migrates in hours.
- Per-seat pricing broke; agents do not occupy seats.
- The long tail became reachable; specialised markets no platform could serve profitably now can be.
- Software adapts to the user now, not the reverse.
- Distribution stopped being a moat.
- Outcome replaced subscription; you pay for the job done.
The second came from building. When we began building agents ourselves, the size of the opportunity stopped being a forecast and became something we could see in what the agents did. Having operated the model now being replaced is why we read its successor clearly.
Value follows what is scarce. The scarce thing has moved.
The shifts above share a single cause. Value accrues to whatever is scarce, and for most of computing's history the scarce thing was software itself. That is no longer true. What remains scarce is the capability to operate a function — to perform the work, not to organise around it.
That capability was always there, and always held inside people. It could be hired; it could never be built or owned. What has changed, at the root, is that it can now be constructed and run directly — the scarce thing has become buildable, and therefore, for the first time, ownable.
AiAgentFactory builds at that point: functional agents that operate entire business functions, across every industry and language a business works in. The Agent Fabric. And when capability can be built, the people who hold it become the authors of the intelligence that carries it forward — not the labour that performs it. The agent is the product; where value has moved is the point.
